Build vs Buy: An Executive Checklist for Data and AI Projects
A decision framework to choose custom build vs SaaS—cost, speed, risk, adoption, and long-term ownership.
The real decision
This isn't "custom vs SaaS." It's:
- Do we want to adapt our workflow to a tool?
- Or do we want a system tailored to our workflow, integrated with our stack, that we own?
When SaaS is usually the right call
Choose SaaS when:
- the workflow is standard across industries
- integrations are minimal
- the subscription cost is low relative to value
- you can adopt quickly without major change management
When building wins (often the executive path)
Building wins when:
- you have cross-tool workflows and heavy integration needs
- adoption depends on matching how your team actually works
- you're paying for multiple tools that don't connect well
- the SaaS vendor roadmap doesn't match your urgency
- you need data ownership, audit trails, and control
The hidden cost of SaaS
SaaS often looks cheap until you include:
- integration work (and ongoing maintenance)
- internal manual work to bridge gaps
- workflow compromises that reduce adoption
- "tool sprawl" across departments
The de-risked way to build (fast)
A good build plan is not a blank check. It's staged:
- **Discovery (1–2 weeks):** map workflows, define success metrics, identify constraints
- **MVP (3–6 weeks):** first usable system tied to one core workflow
- **Scale (ongoing):** expand to other teams and automate more steps
What to ask any vendor (including us)
- What will we have live in the first 30 days?
- How do you measure success?
- Who owns the system and data?
- How do you prevent silent failures?
- What does maintenance look like?
Where Sophometrics fits
We build fast, senior-led systems designed around outcomes:
- reduce cost and manual work
- improve performance and visibility
- integrate cleanly with what you already use
